Build a business that doesn't depend on you.
Beyond the Owner is a practical playbook for trades entrepreneurs who want to build a company that can scale, thrive, and become a valuable asset beyond its founder.
Beyond the Owner is a practical playbook for trades entrepreneurs who want to build a company that can scale, thrive, and become a valuable asset beyond its founder.
Joe Giacalone started painting while he was still in high school. In 1997, he founded Arch Painting with a simple belief: a trades business could be run with the same professionalism, systems, accountability, and ambition as any other serious company.
What began as a hands-on painting business grew into a national commercial painting company completing thousands of projects across the country. Growth came both organically and through strategic acquisitions, giving Joe firsthand experience not only building a business, but evaluating opportunities, integrating companies, developing leaders, and managing the challenges that come with scale.
Along the way, Joe learned one of the hardest lessons for entrepreneurs: if every important decision still depends on the owner, the business can only grow so far.
That realization changed the way Joe approached leadership, systems, acquisitions, growth, and ultimately his own role in the company.
In Beyond the Owner, Joe shares what he learned building a business designed to thrive beyond its founder.
Beyond the Owner
Most trades entrepreneurs start out because they are good at what they do. They work hard, build a reputation, hire people, add customers, and grow. But eventually many hit the same wall.
The owner becomes the bottleneck.
Every major decision comes back to them. Employees depend on them. Customers want them. And despite years of growth, the business may still struggle to function without them.
Beyond the Owner is about breaking through that ceiling.
Drawing from nearly three decades of building Arch Painting, Joe shares the lessons, mistakes, systems, acquisitions, and decisions that helped transform a founder-led trades business into a scalable enterprise.
Joe continues to work with entrepreneurs and businesses where his experience building, scaling, acquiring, investing, and developing leaders can make a difference.

Founded by Joe in 1997, Arch Painting grew from a local painting business into a national commercial painting company completing thousands of projects across the country. Growth came both organically and through strategic acquisitions, including Paintzen and PPG Services. Those acquisitions gave Joe firsthand experience evaluating opportunities, negotiating transactions, integrating businesses, improving operations, and determining what should change and what should remain intact after an acquisition. The experience of scaling Arch, developing leadership, expanding geographically, completing acquisitions, and building a company capable of operating beyond its founder became the foundation for Beyond the Owner.

Arch Painting acquired Paintzen as part of its growth strategy, giving Joe firsthand experience acquiring, integrating, and improving an existing business. Following the acquisition, Joe and the Arch team brought additional operational discipline, industry experience, infrastructure, and resources to the business while building on what already worked. The experience reinforced an important lesson that runs throughout Beyond the Owner: growth doesn't always have to be built from scratch. The right acquisition, combined with strong leadership, systems, and execution, can accelerate what might otherwise take years to build organically.

A well-run trades company should be viewed with the same professionalism and respect as any successful white-collar business.
The goal isn't to have everyone depend on the owner. It's to build people capable of making decisions, taking responsibility, and leading others.
Years of hard work should create something with real value that can grow, generate wealth, and ultimately thrive beyond its founder.
